8 Hidden Costs That Can Add Thousands to Your HVAC Installation

Many contractors quote a low base price and then add these items as 'unexpected' costs after the job starts. At Fresh Air, we inspect for every one of these during the free estimate so there are no surprises.

1. Ductwork Repairs or Replacement

$1,000 – $5,000. The most common hidden cost. If your ducts are leaky, undersized, collapsed, or contaminated with mold, they need attention before a new system will perform properly. Some contractors ignore ductwork during the estimate, then declare it 'needs work' after the old equipment is removed. Fresh Air inspects ducts thoroughly during the estimate.

2. Electrical Panel Upgrade

$1,500 – $3,000. Modern HVAC equipment, especially heat pumps with electric backup heat, draws significant amperage. If your home has a 100-amp panel that's already near capacity, a 200-amp upgrade is required by code. This is not optional — an overloaded panel is a fire hazard. We check panel capacity during the estimate.

3. Asbestos Abatement

$500 – $3,000. Homes built before the 1980s may have asbestos-containing insulation on old ductwork or furnace components. Disturbing it during removal triggers abatement requirements. If we suspect asbestos, we recommend testing before work begins so abatement can be factored into the project plan and cost.

4. Permits & Code-Required Upgrades

$200 – $1,000+. Every municipality requires mechanical permits for HVAC replacement. Beyond the permit fee, inspectors may require code upgrades like adding a disconnect switch, smoke detector interconnection, or combustion air vents. Some contractors exclude permits to make their price look lower. Fresh Air includes all permits — the price you see is the price you pay.

5. Difficult Access or Equipment Location

$200 – $1,000+. Is your furnace in a crawlspace? AC in a tight side yard accessible only through a narrow gate? Equipment in an attic with no walkway? Difficult access means more labor hours and sometimes special equipment. We evaluate access during the estimate and account for it in the fixed price.

6. Gas Line or Flue Vent Upgrades

$300 – $1,500. Modern high-efficiency furnaces (90%+ AFUE) use PVC venting instead of traditional metal flues and may require a different gas line size. If your existing gas line is undersized for the new furnace or a new flue configuration is needed, these are additional costs that should be identified during the estimate.

7. Condensate Drainage

$150 – $500. High-efficiency furnaces and air conditioners produce condensate that must drain properly. If the existing drain is clogged, incorrectly sloped, or absent, new drainage must be installed. A condensate pump may be needed if gravity drainage is not possible. We verify drainage during the estimate.

8. Structural Support or Platform

$200 – $800. Outdoor condensers and heat pumps need a level, stable surface. If the existing concrete pad is cracked or settled, or if there is no pad at all, a new one must be poured or a pre-cast pad installed. Rooftop units may require curb adapters or structural reinforcement. These are identified during site evaluation.

How Fresh Air Eliminates Hidden Costs

We have built our reputation on transparent pricing and trust. Here is how we ensure your final bill matches your estimate:

  • Thorough in-home assessment — we spend 45–60 minutes inspecting your entire HVAC system, ductwork, electrical panel, access points, and drainage before providing any price. Nothing is skipped.
  • Fixed-price scope of work — our written estimate lists every line item, every model number, every permit, and every task. If it is not on the estimate, we do not charge for it.
  • Change order process — if something truly unexpected is discovered during installation (e.g., hidden water damage behind a wall), we stop, show you what we found, and provide a written change order before proceeding. You are always in control.
  • No lowball-then-add approach — we do not quote an artificially low price to win the job and then pile on extras. Our initial quote is our real quote. We would rather not get the job than get it through deception.

Red Flags: Signs a Quote May Have Hidden Costs

Vague Scope

The estimate says 'Install new 3-ton AC and furnace' with no model numbers, no mention of ductwork, no electrical spec. A real quote should be specific — if it fits on a business card, it is probably not complete.

No Site Visit

A contractor who quotes over the phone without seeing your home cannot possibly account for ductwork condition, electrical capacity, or access challenges. An accurate price requires eyes on the job.

'Permits Not Included'

If the contractor says you can skip permits to save money, run. Unpermitted HVAC work can void your homeowner's insurance, cause problems when selling the home, and may not meet safety codes.

Pressure to Sign Immediately

'This price is only good for today.' Legitimate contractors do not use high-pressure tactics. A good price today will still be a good price tomorrow after you have had time to compare and think.

Frequently Asked Questions

What are the most common hidden costs in HVAC installation?

Ductwork repairs or replacement ($1,000–$5,000), electrical panel upgrades ($1,500–$3,000), asbestos abatement ($500–$3,000), and permits with code-required upgrades ($200–$1,000+) are the four most common. Gas line and flue vent upgrades, condensate drainage, and access challenges also frequently appear as unexpected costs.

Why do some contractors not include permits in their quote?

Excluding permits makes the quote look $200–$1,000 cheaper. Some contractors hope you will not notice until the job is underway. Others simply do not pull permits as a practice — which is illegal and exposes you to liability. Fresh Air includes permits in every quote without exception.

Will my 100-amp electrical panel support a new HVAC system?

It depends on your home's total electrical load. A 100-amp panel can support a gas furnace and standard AC in many homes. However, if you have electric appliances, an EV charger, or you are installing a heat pump with electric backup, a 200-amp upgrade is likely needed. We evaluate this during the estimate.

Is ductwork replacement always necessary with a new HVAC system?

Not always. If your ducts are properly sized, well-sealed, insulated, and free of contamination, they can often stay. During the estimate, we inspect ducts and give you an honest assessment. We never recommend replacement unless it is genuinely needed for system performance or indoor air quality.

What if I find hidden costs after signing a contract with another contractor?

You have rights. In California, contractors must provide change orders for any work beyond the original scope and cannot exceed the contract price by more than 10% without your written authorization. If a contractor begins work and then demands more money for items that should have been foreseeable, contact the Contractors State License Board.

How do I ensure my HVAC quote has no hidden costs?

Choose a contractor who performs a thorough in-home assessment, provides a detailed written scope of work, includes permits, inspects ductwork and electrical, and has a track record of transparent pricing. Read reviews specifically looking for mentions of 'no surprises' or 'final bill matched estimate.' Fresh Air's 5-star reputation is built on this transparency.
